The challenge
The traditional client-agency relationship reaches its limits when it comes to achieving ambitious goals, outstanding performance and employee demands for a new way of working together and a new culture.
The third-largest telecommunications service provider and its new agency commissioned us to create the strategic, conceptual and operational foundations for a new system of collaboration. In a participative process, we developed target images for the relevant dimensions of the transformation, translated these into fields of action and finally derived concrete work packages, which we implemented step by step in a culture team.
Procedure
In a collaborative process, we develop a solid strategic foundation, a shared understanding of the most important cornerstones of the desired culture and a transformation plan in a three-day remote workshop. We define the target vision, fields of action and projects with the management and culture team. We place the projects in the dimensions of culture & mindset, strategy & management, architecture & infrastructure and people-centredness in a roadmap.
In the newly established culture team consisting of client and agency, we work on the projects in weekly sprints. We develop and implement cultural, procedural and structural elements such as vision, working methods, feedback, retro and meeting culture, briefing and creation processes, workflows, (informal) meeting routines, onboarding, appreciation formats, etc. in a participatory manner. All employees in the system are involved through workshops and co-creation.
To ensure the measurement of success and to be able to collect information on the current status quo in a list-learn-act approach, we set up a culture measurement system and carry this out regularly in order to monitor developments and take countermeasures in good time. In the culture team, we base our conceptual and operational work on the results of the culture measurement.
